Why federated models beat merged models for multi-discipline coordination.

Merging every discipline into one file feels efficient until someone needs to isolate a single system. Federation keeps ownership — and accountability — intact.
The appeal of a merged model is understandable. One file, one view, one place to check coordination. The problem is that a merged model quickly becomes a file that nobody fully owns and everyone is cautious about touching.
Federation keeps discipline models separate and links them into a coordination environment without requiring anyone to surrender their native authoring file. Architecture, structure, and MEP can each be updated independently, and those updates are reflected in the federated view without the file management overhead of maintaining a single merged deliverable.
The accountability argument for federation is the stronger one. When a clash is found in a federated model, it is immediately clear which discipline originated the element on each side of the clash. That clarity matters in a coordination meeting, because it determines who has to resolve the issue and who has to update their model. In a merged file, that ownership is often ambiguous — and ambiguous ownership is the fastest route to a clash that sits unresolved for three months.
Federation also scales better. A 50,000 m² mixed-use development with eight discipline consultants cannot realistically be coordinated in a single merged file without creating a bottleneck every time someone needs to make an update. A federated model lets each discipline publish on their own schedule, and the coordinator can run clash detection against any combination of the published models without waiting for everyone to be in the same file at the same time.
The counter-argument is that federation requires more discipline in the CDE — consistent coordinate systems, consistent naming, and consistent revision management across all the contributing models. That is true. But that discipline is worth building into the project from the start, because it pays back throughout the design phase rather than creating a coordination problem that has to be solved under pressure at Stage 4.
